Notes from the gym
Anyone who’s been coaching for a couple decades remembers what this sport used to look like. It was mostly reps and memorized patterns. That’s not enough anymore, and every coach working at a serious level feels it. The gap between a team that finishes on the podium and one that stalls out at mid-table isn’t just about who has the better athletes anymore. It’s about how well a coaching staff can weave together biomechanics, mental preparation, and data without breaking a kid halfway through the season.
For years we got by watching box scores after each set and running the locker room with a heavy hand. That approach is running out of road. The real work starts when we stop just noting what happened on the court and start asking why it happened, and what we can actually do about it without wrecking someone’s body in March.
Here’s a principle I come back to constantly: athletes invent volleyball, not coaches. When a hitter instinctively finds a way to score off a broken pipe set, or a middle changes her arm path mid-swing to beat a well-formed block, she’s solving a problem in real time, at the edge of what her body can do. Our job isn’t to smother that instinct with a dozen technical corrections. It’s to build practice environments chaotic enough, game-like enough, that those solutions get a chance to show up on their own. We’re the filter, we take everything coming in from sports science, from stats, from film, and we boil it down into cues simple enough that an athlete can use them without thinking twice.
Culture Doesn’t Happen. You Build It.
A lot of coaches talk about “team culture” like it’s something that shows up once you start winning. It’s the other way around. Winning is what happens downstream of an environment you actually built, one with trust, mutual accountability, and real autonomy baked in. Under the pressure of a big tournament, even a beautifully drawn-up game plan falls apart if the foundation underneath it is shaky. The first job of a coaching staff isn’t drawing the perfect defensive scheme. It’s building an environment that regulates itself, where everyone, players and staff alike, knows exactly what’s expected of them.
That starts with the staff. The old model, where the head coach signs off on every detail, belongs in the past. My job as a head coach is to set the vision and the non-negotiables, then get out of the way. If I bring in a strength coach or an assistant worth their salt, I need to hand them real ownership of their piece, whoever’s building the offensive system, whoever’s designing the block-defense scheme, needs room to take chances and fix their own mistakes. If I’m micromanaging every detail, I end up with a staff that executes but doesn’t actually feel responsible for the outcome. The goal, as backwards as it sounds, is to walk into game day and realize the whole thing runs fine without me yelling from the bench, because I taught it and handed it off well ahead of time.
The same logic has to extend to the players, and this is where peer accountability comes in. One of the biggest brakes in any locker room is fear of conflict. Nobody wants to be the one calling out a teammate who’s not bringing the right effort in a transition drill, because it feels like it’ll damage the friendship. Getting past that means flipping the whole frame: holding someone accountable isn’t an attack. It’s a form of respect. When a player walks up to a teammate and says, straight up, that she didn’t bring what she had in that last rep, she’s doing it because she cares about that teammate’s potential and about what the team is building together.
None of that works without real relationships underneath it, though. You have to put in the time to actually know your players, what drives them, off the court, before you can expect them to take a hard conversation without feeling attacked. It works the same way it does in a healthy family, you can argue, even loudly, precisely because there’s no real risk of being cut off. Once that trust is genuinely there, it kills the kind of quiet passivity that lets bad habits fester for weeks, often right in the middle of the toughest stretch of preseason.
Then there’s fear, and too many coaches still wave it off with a “just focus on the game” line. Elite athletes carry real anxieties, fear of failing in a big moment late in a fifth set, or the irrational dread of being the class that breaks a winning tradition. Ignoring it doesn’t make it go away. An unaddressed fear raises cortisol, degrades motor control, and shows up exactly when it matters most.
The real work is dragging it into the open instead of pretending it isn’t there. We sit down with an athlete and ask her to put into words, specifically, what she’s scared of heading into a match or a season. The second a fear gets said out loud, it stops being a shapeless shadow and turns into something you can actually take apart, piece by piece, separating what’s rational from what isn’t. The athletes who learn to manage fear instead of hiding from it are the ones who play looser, not tighter, when the score is tied late.
The Body Figures It Out Before the Brain Does
There’s a principle in motor learning worth repeating until it sticks: we don’t teach the perfect movement, the athlete’s body finds it, if we give it the right kind of prompt. A setter closing out a broken play with a touch off her back leg, a hitter twisting midair to tip around a block, that’s the neuromuscular system solving a problem, not a technical cue landing at the right moment. Our job is to build training situations chaotic enough to force that system to work, then give it a simple enough language to get better at it.
This is where the distinction between internal and external cues matters, and it’s changed how I coach more than almost anything else. Internal cues, “snap your wrist,” “drop your shoulder,” “point your toe”, overload an athlete’s head and break up the fluidity of the movement. External cues, ones that point attention at an outcome or the environment instead of a body part, work far better.
A simple example: to get more explosive off the floor, instead of breaking down the mechanics of a jump, I just tell a hitter to “push the floor away.” That single image fires the right muscle sequence on its own, drops the center of gravity, and produces the jump we’re actually after, without a single technical instruction. Same idea for beating a well-formed block, instead of dissecting arm-swing mechanics, I’ll tell an attacker to “hit the bottom of the ball.” The brain figures out the rest on its own: elbow comes up, the approach lengthens a touch, contact happens high with a firm hand. Cues need to come often but stay simple, so the athlete’s head is free to read the game instead of decoding the coach’s vocabulary.
You see this most clearly at the net. For years we taught blockers to keep their hands up high and rigid, shoulder height, ready to go. The biomechanics say the opposite: a tight muscle is a slow muscle. A blocker who starts with arms already extended has to drop them before firing back up to close on the ball, and that costs time. Loose, relaxed arms hanging naturally let a blocker move in a straight line to the point of attack with none of that wasted motion. That’s the difference between closing the middle in time against a fast tempo and not.
The same shift applies to serve receive, where the old “get square behind the ball” approach is turning into more of a liability than an advantage. Against jump serves at real speed, and floaters that break late, stepping in front of the ball usually means eating it off the chest, or worse. Passers now train to receive almost entirely off the midline, read the trajectory early, pick a side, and build a natural angle instead of a square one. The cue I use is “take the side of the ball.” The platform tilts toward the target, the body absorbs the force through its natural hinge, and the ball comes off clean toward the antenna. Less footwork, fewer errors under pressure, more range on tough serves.
The Numbers That Actually Matter
Running a program on gut feel and box-score stats is a luxury nobody can afford anymore. The real jump is moving from analysis that describes what already happened to analysis that tells you what’s likely to happen next, filtering out the noise of a match down to the handful of numbers that actually move the result.
My staff tracks three numbers we just call the Big Three:
- Side-out percentage — the closest thing volleyball has to a law of math. Out-sideout your opponent and you win.
- Point-scoring percentage — how often we score directly while we’re serving.
- Serve-receive consistency — how often we’re actually in system to run our offense.
When those three numbers sit where they should, we leave things alone. The moment one of them slips, that’s our trigger to dig deeper, sideout by rotation, setter distribution under pressure, to find exactly where things broke down.
The next step is moving past descriptive stats, the kind that tell you a player’s hitting percentage after the fact, and into inferential stats, the kind built on “if this happens, then that’s likely to follow.” Knowing an opponent hits well isn’t enough anymore. We want to be able to say, for example, that if their receive gets pushed off the net in rotation four, the ball goes to their right-side hitter seventy-two percent of the time. Patterns like that take the guesswork out of a defense and let us build a scheme around probability instead of instinct.
To actually use that kind of data, block and defense have to move as one system, not two separate units. We call it the funnel: the block isn’t trying to cover the whole court, it’s got specific zones it’s responsible for, and the backcourt defenders know exactly where to stand to pick up whatever the block deflects or lets through. When the funnel works, defense stops being a scramble. Defenders already know roughly where the ball’s headed, and they’re ready to turn a dig straight into a transition kill. A great dig that doesn’t turn into offense is, honestly, wasted effort.
Forcing an opponent into that funnel takes pressure from the service line, and that’s where what we call the math of aggression comes in. Serving tough, hunting zones, going after a team’s passing is necessary, but it can’t turn into throwing darts blind. The line we hold is simple: no more than seven unforced errors a set, across every phase of the game. With that number in mind, players can afford to take risks on their serve, because as long as we stay under that ceiling, the damage we’re doing to the opponent’s offense is worth more than the occasional service error costs us. We keep an eye on that balance constantly, aces and easy balls created against errors given away, to make sure the aggression is actually paying off in points, not just adding chaos.
The Body Is the Real Limit
The best game plan in the world means nothing if the athlete running it is broken down by the time it matters. This sport is built on repeated impact — jumping over and over, high-speed arm swings, explosive changes of direction. Managing that load isn’t a matter of common sense or old rules of thumb anymore. It comes down to real numbers.
The one we lean on most is the acute-to-chronic workload ratio, or ACWR. It’s how we figure out whether we’re exposing an athlete to real injury risk, patellar tendinopathy especially, by tracking training volume over time. You calculate it by dividing average load over the last seven days by average load over the last four weeks, and the numbers tell a clear story:
- around 1.0 means things are roughly balanced
- 1.2 to 1.4 is a controlled push toward adaptation
- above 1.5 and injury risk climbs sharply
- below 0.8, especially during an extended taper, and an athlete actually loses tolerance for load rather than recovering it
Total rest, by the way, doesn’t fix a chronic tendinopathy. What fixes it is carefully dosed mechanical stress. Watching ACWR is how you build athletes who hold up for a full season, not just the first few weeks of it.
Alongside the objective data from wearables, the single most useful number is still one of the simplest: RPE, an athlete’s own rating of how hard something felt. A common mistake is assuming that if a practice was designed to be light and a player rates it as hard anyway, that’s a toughness problem. It isn’t. RPE captures the athlete’s total load, including everything else going on, school stress, relationship stuff, bad sleep, travel. The nervous system doesn’t distinguish between fatigue from a hard practice and fatigue from a rough week outside the gym. Both raise cortisol, both raise injury risk. Multiply session length by RPE and you get a genuinely useful number for deciding whether to push the next day or back off.
One thing continuous monitoring has taught us runs against a pretty common coaching myth: that athletes lose jump height by the fifth set. They don’t, really. Peak jump height stays remarkably consistent from set one to set five. What actually falls off is explosiveness, the rate of force development, how long the feet stay on the ground. A tired athlete still gets up just as high, she just needs a few extra milliseconds to organize the movement and generate that force, and that small delay is enough to throw off attack timing and block penetration. That’s part of why we lean so heavily on multi-joint Olympic lifting in the weight room, it’s built specifically to keep that neuromuscular system reactive even when fatigue is at its worst.
Nutrition needs the same level of attention, and it can’t stay flat across the whole season. What an athlete needs on a double-training day is not what she needs on a travel day or a film-study day, and expecting peak output on a flat baseline of calories is a recipe for under-recovery and losing muscle. Heavy plyometric and weight-room loading in particular calls for more daily protein than this sport has historically assumed athletes need. Nutrition has to track the workload, not sit still while the workload moves around it.
From Talented to Ready
One mistake I see over and over is pushing early specialization too hard, too young. The data on top-level talent tells a different story than the one most youth programs act on: kids who played multiple sports growing up tend to arrive stronger, not further behind. A kid who also played basketball or ran track builds a much broader library of movement patterns, and that variety is exactly what protects her from the overuse injuries that hit volleyball-only athletes, while making her faster to pick up new skills down the road. A layup isn’t a swing, obviously, but the underlying mechanics, triple extension, reading space dynamically, carry over better than people expect.
Once these athletes reach the international or top-pro level, they run into something worth naming clearly: the capacity gap. It’s the difference between the workload they grew up managing in youth or college ball, where there’s real recovery time between matches, and the reality of international competition, which throws consecutive days of brutal, high-stakes matches at them with almost no break.
Closing that gap is a matter of planning, not luck. You have to build training blocks that actually mirror that string of grueling days. It’s not enough to get an athlete ready to be great for one night. You have to build the physical, tactical, and mental capacity to stay at that level on day three, four, five in a row. A player who falls apart physically and mentally after one hard match, no matter how talented, is worth a lot less in a real tournament than her stats suggest.
I’ll close with something I think gets undervalued: no coaching staff should operate in a bubble. Our own systems shape what we’re able to see, and we end up noticing only what we’ve trained ourselves to look for. Talking with coaches from other countries, with direct rivals, with people who think completely differently than we do, is one of the most underrated ways to actually get better. An outside eye spots the holes in your system faster than you ever will, simply because they’re not stuck inside it. Treating the coaching community as something to learn from together, instead of a battlefield, is probably the fastest way to keep improving, season after season.
